A weekly product review that takes 30 minutes

One page of numbers, a fixed agenda and one owner for every action. This is the format we use each Monday.

Weekly product reviews tend to grow to an hour and end without a decision. Ours takes 30 minutes, and it has for two years. The format does most of the work.

Before the meeting: one page

Everyone reads a single page the night before. It lists the five metrics we check every week, each with its change from last week and a one-line reason. The reason is written ahead of time, so nobody spends the meeting guessing.

If a metric moved less than its normal range, it gets no discussion. In a typical week that skips three of the five.

In the meeting: a fixed agenda

Minutes 0 to 5: read the page in silence. Minutes 5 to 20: talk through the two metrics that moved most. Minutes 20 to 27: pick actions. Minutes 27 to 30: confirm owners and dates.

Each action has one owner and a date within two weeks. We write them in Linear before the call ends, so they do not live only in someone’s notes.

Stop at 30 minutes even if the list is not done. What is left goes to next week, and the pressure to finish keeps the discussion short.
